How one repetitive process gets diagnosed, redesigned, and measured. Built on a fictional business to show the method, start to finish.

This is a demonstration of my process on a made-up company. The numbers shown are an illustrative measurement plan, not results from a real engagement.

Harborlight Coaching (fictional) is a solo business coach who takes new-client inquiries through a website contact form. Every inquiry is handled by hand: read, replied to, logged, and followed up on personally. As inquiries grew, response times slipped and follow-ups started falling through the cracks.

05Measurement plan

Before changing anything, measure the current process for two weeks to set a real baseline. Then track the same four numbers after. The targets below are illustrative, to show what "better" would look like, not a promised result.

06Tools

Designed to run on what a small business likely already has: a website form, a lightweight CRM, a calendar or booking tool, an AI assistant for drafting, and one no-code connector to link them. The goal is fewer moving parts working together, not a bigger tech stack.

Business goal: reduce owner admin time, improve response consistency, and prevent qualified leads from being lost to manual follow-up.
